Challenge
As enhancement requests (ERs), customer escalations, strategic platform improvements, and long-term roadmap initiatives increased, the organisation began facing growing challenges in maintaining consistent prioritisation and cross-functional alignment.
The Product, Support, and Engineering teams often operated with fragmented context around enhancement requests, ownership status, urgency, and roadmap intent. Communication gaps between teams led to inconsistent prioritisation signals, reactive decision-making, and limited visibility into why certain requests were being advanced while others were deferred.
At the roadmap level, there was no standardised framework to evaluate competing priorities across dimensions such as:
Customer urgency and enterprise impact
Technical debt and platform stability
Strategic enhancement value
Market differentiation opportunities
Expansion and partnership potential
Customer trust and long-term relationship impact
This created operational friction across planning cycles, reduced roadmap predictability, and slowed decision-making for newly incoming enhancement requests.
Solution & Approach
To solve this, I introduced a two-layered product governance and prioritisation model focused on both operational alignment and strategic roadmap standardisation.
1. ER Communication & Alignment System
To improve coordination between Product, Tech Support, and Engineering teams, I established a structured ER communication mechanism using prioritisation flags, contextual notes, and standardised request annotations.
This created a shared operational language across teams, enabling:
Clear visibility into enhancement status and business context
Better alignment on urgency, customer impact, and dependencies
Faster engineering understanding of PM intent and roadmap relevance
Improved continuity of communication across cross-functional workflows
The system significantly reduced ambiguity around incoming requests and helped operational teams stay aligned with evolving PM priorities.
2. Product Prioritisation Framework
Building on the operational improvements, I designed a structured prioritisation framework for roadmap and feature sequencing.
The framework evaluated initiatives based on weighted business and technical dimensions including:
Customer urgency and demand
Technical debt reduction and platform sustainability
Strategic enhancement value
Market differentiation impact
Revenue and expansion opportunities
Customer and partner trust improvement
Long-term product and platform alignment
I also introduced roadmap standardisation principles that enabled cross-functional teams to better understand how and why features would be prioritised within the product lifecycle.
This shifted roadmap planning from reactive escalation management into a transparent and repeatable decision-making process.
Impact
The initiative substantially improved roadmap governance, communication clarity, and prioritisation efficiency across Product, Support, and Engineering functions.

The process not only increased delivery predictability and cross-functional transparency, but also enabled Product, Support, and Engineering teams to collaboratively evaluate and shape roadmap decisions, accelerating prioritisation while strengthening customer and partner confidence in the product organisation.
